本個案描述一家半導體設備製造商,其備品耗材事業處,接獲客戶要求導入源自軟體業的敏捷開發,以加快新產品開發速度。個案主角在帶領團隊導入之過程中,因為認知差異、產能瓶頸以及組織慣性等因素產生衝突,在通過衝突管理化解衝突後,個案公司以數位轉型方式提升核心能力以達成客戶要求。最終,個案公司在事業網路位置更新的同時,獲得第二曲線的展開,並引出找尋未來成長動能之探討。
本論文以哈佛個案之格式撰寫,內容包含個案本文和教學指引兩部分。個案本文描述個案公司在導入敏捷開發時,發展之事件、脈絡以及面臨的挑戰。教學指引則透過探討:企業在導入一個新專案(如敏捷開發)時,必須做好那些規劃、可能遭遇哪些阻礙;如何化解在專案導入過程中可能遇到產生的組織衝突;企業如何導入數位轉型增強自身資源、競爭力;以及如何透過事業網路位置的更新尋找到第二曲線的動能等議題,期望提供企業經營者在經營管理知識與實務上學習、參考。


This case describes a semiconductor equipment manufacturer who received a customer request to introduce agile development which widely used in the software industry to speed up the development of new products. While the protagonist of the case led the team to introduce agile development, they met some issue and conflicts due to factors such as cognitive differences, capacity bottlenecks, and organizational inertia. After conflicts were resolved through conflict management, the case company used digital transformation to enhance its core capabilities to meet customer requirements. In the end, the company obtains the expansion of the second curve while updating its business network position, and leads to the exploration of the future growth momentum.
This thesis is written in the format of a Harvard case, and the content contains two parts: a case article and a teaching guideline. The case article describes the development events, context, and challenges faced by the case company when it introduces agile development. The teaching guide is through the discussion: while a company want to introduce a new project (such as agile development), what planning must be done before the project started and what obstacles may be encountered; how to resolve the organizational conflicts that may arise during the project introduction; how can the company strengthen its own resources and competitiveness by introducing digital transformation ; and how to find the momentum of the second curve through the update of the business network position. I hope this thesis can provide business operators with learning and reference in business management knowledge and practice.
