在全球競爭的環境下,企業面臨嚴峻的挑戰,經常需要配合市場需求改變作調整,常見的作法有組織重整、產品轉型、商業模式的改變等方式,確保企業營收能持續成長。在企業轉型的過程中,首先面臨問題是舊有的框架與組織結構議題,進一步觸發銷售產品的改變,以及產品改變後的商業模式。本個案公司屬於台灣傳統製造公司,從事工業用產品製造。
本文以油壓產業設備動力單元銷售為案例探討,過去在台灣區市場占有率曾超過三成,隨著節能需求的崛起,機械設備商需求的產品組合之供貨型態隨之改變而大幅衰退。個案企業因應營收成長目標,進行不同事業部的整合,組織整合後產品如何發展,過去既有的人力資源、銷售組織框架,該如何調整,才能滿足市場競爭力需求。個案面臨是否尋找合作夥伴,與外部公司進行資源互補合作的決策與衝突。
透過本研究案例的探討,可以讓讀者思考與培養,企業的經營轉型成長過程中,面臨資源與能力相對薄弱時的決策思維、嚴謹客觀分析,進而在日後遇到類似狀況時,能從個案就結論獲得不同角度的啟發,增加思考的層面,確保決策的執行成效。
In the context of global competition, Enterprises face a serious challenge. In order to ensure that the enterprise ca continue to grow in growth, which is needed to make some adjustment for the change of market demand, like the practice of restructuring, product conversion, business model changes and other ways. The first issue of the process that enterprise repositioning, is to face the old framework and the structure, to further touch the changes in the sale of products, and business model. The company belongs to the Taiwan traditional manufacturing from the Ministry of Industry.
In this paper, the oil pressure industrial design force unit sales for the case discussion. The market share in Taiwan has been over 30%, and with the rise of demand for energy, the supply of products required by the machine's suppliers has declined dramatically as a result of the change. Because of the long harvest, the integration of different business departments, and the development of products, through the existing human resources, sales and distribution framework, how to adjust, to satisfy the market competition demand. Whether to find a partner, and external companies to cooperate in the mutual cooperation of the decision and the sudden.
Through the explore of this study case, we can let the reader think and cultivate, the business of the model into a long process, facing the resources and ability of the weak when the decision, and the discreet analysis. When confronted with the situation in the future, it is possible to have a different angle of activation from the case, to increase the layer of thinking, and to ensure the effectiveness of the decision.
