工業自動化業主對網路安全缺乏概念，一旦工廠網路與辦公室資訊匯流，形同工業控制系統門戶大開，暴露於險境而不自知。本論文以個案研究方法，藉由探討Moxa在工業網路安全發展歷程為背景，說明其演進所遭遇的難題，如何克服及轉型提升競爭力。論文中詳細陳述趨勢科技(Trend Micro)與四零四科技(Moxa) 整合擅長的既有資源之歷程，利用策略聯盟形成新的商業模式，提高競爭門檻開拓企業新藍湖市場，進而成為數位轉型的典範，在彼此既競爭又合作下，發揮最大的產業影響力及綜效。本論文以哈佛個案文體撰寫，陳述資安大廠趨勢科技找上一樣有擁有三十年資歷的工業網通四零四科技(Moxa)討論OT(Operating Technology)安全的未來，決定利用各自的專長於2019年攜手合作成立合資公司「TXOne Networks - 睿控網安」，專注於工業自動化領域的OT Cybersecurity，形成OT與IT合作的新商業模式，在萬物連網人人高喊工業4.0, IIoT, Cloud的時代共同切入工業自動化領域的資安新藍湖。本論文總結個案公司成功之四大主軸：1. 策略聯盟，如何選定聯盟的合作方式。2. 數位轉型，透過自身組織營運的體質改造，打造新的客戶體驗，體現商模再造。3. 新商業模式，IT/OT合作的新商業模式，劃分市場，聚焦各自競爭優勢，上下夾擊。4. 藍湖策略，縮小目標市場，在垂直市場裡再往下細分，找到特定「藍池」先稱王，再逐步占領「藍湖」的策略。本論文研析個案公司之發展歷程與成功關鍵作為，可資相關產業中小企業發展新商業模式之借鏡。

Industrial automation owners lack a concept of network security. Once the factory network and office network converge, it is like opening the door of the industrial control system, exposed to danger without knowing it. This paper uses a case-study approach to explore Moxa's evolutionary challenges in its industrial cybersecurity development and how to overcome and transform to enhance competitiveness. The paper details the process of Trend Micro and Moxa integrating the existing resources they are good at, using strategic alliances to form new business models, raising the threshold of competition to open up the new Blue Lakes market, and then becoming a model of digital transformation, and exerting the most significant industrial influence and synergy effect under both competition and cooperation with each other. This paper is written in the Harvard case study, stating that Trend Micro has found Moxa, which has 30+ years of seniority, to discuss the future of OT (Operating Technology) cybersecurity, and decided to use their respective expertise to jointly establish a joint venture TXOne Networks in 2019, focusing on OT cybersecurity in the field of industrial automation. Form a new business model for OT and IT cooperation, and jointly cut into the new OT cybersecurity blue lakes business in the era of industry 4.0, IIoT, and Cloud. This paper summarizes the four main axes of the success of the case-study companies: 1. Strategic alliances, how to choose, and the cooperation model of the alliance. 2. Digital transformation, through the transformation of its organization and operation, creates a new customer experience and reflects the rebuild of the business model. 3. New business model, the new business model of IT/OT cooperation, through good market segmentation, focuses on their respective competitive advantages and penetrates from both sides. 4. Blue Lakes Strategy, narrow the target market, subdivide niche markets in small lakes, or find a specific blue pool first to be a king, and then gradually occupy the blue lakes. This paper analyzes the development history and success of the case study company, which can be used as a reference for the development of new business models for SMEs in related industries.
