在近十年間,台灣新開業的醫療院所家數,每年都維持在一個低度成長的情況,而市場競爭者間的客戶佔有率也沒有明顯的變化,醫療資訊系統的市場早已呈現飽和狀態;面臨新客戶開發不易與舊客戶轉換困難的雙重困境下,原醫療資訊系統的提供者必須不斷的研發新的產品與服務,擴張與客戶的接觸面,以提高客戶對於公司利潤的貢獻度。
在個案本文中,將描述個案公司在政府電子病歷政策推行下,發現了新的投資機會點,但面臨著企業內部資源不足,如何決策將代理產品導入客端的模式,轉換為自行開發系統來取代代理產品的決策,持續增加公司收入與對於市場的掌握度。
在個案討論方面,將先以資源基礎理論探討個案公司競爭力所在,並解釋有何立基點,使得個案公司在電子病歷專案中佔有必要之角色;再以商業生態系統的角色,討論在個案公司轉換電子病歷產品政策後,對於其原本供應商與其生態上所產生的變化;再以資源依賴理論分析個案公司對於外部資源的依賴程度;最後,以策略思維探討個案公司決策基礎。
In the past 10 years, the number of new open medical organizations had kept a low-growth situation in Taiwan. No significant market changes existed between the domestic health software companies. This means that the medical information system market has come into a saturation condition.
The market is competitive and difficult to find new customers and convince existing customers of competitors to change their system supplier. To face these two big problems, all the competitors of health information systems must constantly research and develop new products to provide their customers with the highest quality service. This way helps build up the good relationship with their customers, and thus enhance the profitability of the companies.
This thesis described a domestic health software company about how to deal with a new investment opportunity from the government’s EMR implementation policy. Although the case company faced the internal resource difficulties, the thesis illustrated its adopted approach of building a new application system to replace the old product and thus increased the profit and increased the market share.
This case first discussed the competitiveness of the case company by resource-based theory and explained the advantage of the company which made them play an essential role in the EMR project. After this case company executed EMR product policies, we then analyzed the case by business ecosystem so as to discuss the change of original supplier and market. We also analyzed the degree of dependence on external resources by resource dependence theory. Finally, we explored the company’s decision basis by strategic thought.
