本論文在探討數位轉型過程,新產品研發部門的實務經歷以及主管遇到的痛點,如何去釐清問題與分析原因,然後探索解決方法與對策。個案論文在研究探討個案公司新產品研發部門的流程,非常具有專業度與複雜性,文件量很多與繁瑣是家常便飯。過程中的失誤,都可能會帶來公司的損失以及降低公司的競爭力,嚴重的話甚至還會損害的公司商譽。以產品設計變更流程為例,探討如何優化與改善公司的體質。
產品研發階段完成之後,部門還有很多需要收尾的工作,而其中一項關鍵的工作事項就是審查廠商的修改模具相關費用,研發部門必須審慎檢查廠商的請款項目,以及核對工程師設計變更的資料,然後依照這些審查的結果核准廠商申請該項費用。在這個費用請款的過程,研發主管需確認這些項目與金額,如果資料錯誤就可能讓公司因此而損失。這些工作看起來很平常,但是為什麼會讓研發主管頭痛呢?這是個案論文要探討研究的議題。另外又有哪些方法可以讓這些事情更簡單,更正確,快速有效率,也是個案論文要研究與探討的重點。
個案公司兢兢業業的經營20幾年,在2017年開始導入數位轉型的各種主題,堪稱為個案公司的數位轉型元年,順著這一股潮流讓公司體質改善,邁向一個更強大的數位轉型新境界。
本個案之研究以哈佛個案方式進行,探討新產品研發部門的工作流程,藉由流程改善的理論來解析整個工作流程,尋找有浪費的項目以及可以改善的地方, 搭配現在的IT資訊技術,建立雲端系統,讓整個管理更透明更有效率。新產品研發過程,目前還是需要依賴大量的人力與專業技術。因為是以人為主,在這些流程改變當中,必然會遇到很多衝突與困難,藉由組織衝突的理論,探討如何帶領團隊同舟共濟往前邁進。讓公司在轉型過程中淬煉出更好的公司體質與更強的競爭力。


This study intends to discuss the digital transformation process, the practical experience of the new product development department and the pain points encountered by the supervisor, how to clarify the problem and analyze the cause, and then explore the solutions and countermeasures. The case is used to study and discusses the process of the company's new product development department. It is very professional and complicated. The large amount of documents and the cumbersomeness are commonplace. Mistakes in the process may cause the company's losses and reduce the company's competitiveness. In severe cases, it may even damage the company's goodwill. Take the product design change process as an example to discuss how to optimize and improve the company's physique.
After the product development phase is completed, the department still has a lot of work to be done, and one of the key tasks is to review the supplier’s mold-related costs. The R&D department must carefully check the supplier’s payment items and check the engineer’s design changes. And then approve the supplier to apply for the fee based on the results of these reviews. In the process of requesting fees, the R&D supervisor needs to confirm these items and amounts. If the information is wrong, the company may lose. These tasks seem ordinary, but why do they cause headaches for R&D supervisors? This is the subject of the case study. In addition, what methods are there to make these things simpler, more correct, fast and efficient, are also the focus of the case study and discussion.
The case company has been operated conscientiously for more than 20 years. In 2017, it began to introduce various themes of digital transformation, which can be called the first year of the case company's digital transformation. Following this trend, the company's physical fitness is improved and the company is moving towards a more powerful digital transformation.
This case study is carried out in a Harvard case study, discussing the workflow of the new product development department, analyzing the entire workflow with the theory of process improvement, looking for wasteful items and areas for improvement, and combining with current IT information technology to establish The cloud system makes the entire management more transparent and efficient. The new product development process still requires a lot of manpower and expertise. Because it is people-oriented, in these process changes, there will inevitably encounter many conflicts and difficulties. Using the theory of organizational conflict, we will explore how to lead the team to move forward in the same boat. Let the company refine a better corporate physique and stronger competitiveness in the process of transformation.
