近幾年資訊科技日進千里，軟體的生命周期跟著越來越短，公司內部使用的資訊系統也必須適時的進行汰舊換新，然而對於使用者來說，相較於系統，資料往往更為重要，企業在進行應用程式更新或轉移時，資料的保存也是一項重要的議題。

　　本文所探討的個案公司為台灣四大會計師事務所之一。其美國總所在2019年底決定汰換使用超過25年的資訊系統平台- IBM Notes，期限是2021年6月。這對個案公司的資訊部門而言，是個非常大的挑戰，因為資訊部門的專案開發時程是每年七月就已經安排好的，每位專案經理、每位工程師哪個時間應該進行那個專案，時程已經全部排定，而這個汰換IBM Notes平台的決定，勢必影響到所有的專案排程。對於IBM Notes平台的負責人而言，更是晴天霹靂，個案公司在IBM Notes這個平台上開發的應用程式超過300個，這些應用程式必須在有限的時間內全部轉移到其他平台，而且還必須想辦法保存應用程式中的資料。

　　本研究以哈佛個案的方式，探討個案公司的IBM Notes平台負責人如何透過敏捷式管理的方式調度部門內的資源，在短短一年半的時間內完成該平台上應用程式和資料的轉移。

The information technology changed a lot in recent years and the life cycle of software product is shorter than before, so company has to catch up the new technology and retire the old system. For users, the information data is more important than the system. When migrating or updating application, the preservation of information data is an important topic.

The case company is one of big 4 accounting firm in Taiwan. It used IBM Notes for over 25 years. In 2019, this accounting firm wanted to decommission the Lotus Notes before June 2021. It's a big challenge for information system department. Because information system department had to schedule many projects in the beginning of every year, this sudden event squeezed out all projects they planned. This event also shocked the Lotus Notes project manager. Because accounting firm had more than 300 applications based on Lotus Notes, project manager had to consider how to migrate these applications and data to other technical platform, and the issue for the preservation of the information data.

In this case, we discuss how Lotus Notes project manager coordinated the human resource with the team by Agile theory to migrate the applications and data to new platform successfully, and what issue or problem he encountered when migration project within one year.
