台灣電腦資訊製造業大多為ODM企業型態,並漸漸由延伸產品及產品改良之開發型態轉向加強於新平台產品的開發,以獲得更大的獲利。而ODM業要獲得更大獲利,必須有能力確認客戶需求,並進而快速且低成本地創造符合需求的產品,所以擁有一個快速的產品開發流程及組織就非常重要。本研究將採用個案研究方法來探討產品開發流程及組織等二個面向,並經由半結構式訪談及資料蒐集網路通訊ODM一線大廠─A科技公司後,發現導入新的產品開發流程後比原來的產品開發流程於新平台產品的開發專案上加快32%、延伸產品的開發專案上加快22%、產品改良的開發專案上加快25%,故探求加快產品開發流程之原因。本研究主要發現:
一、產品開發流程方面
1.概念發展階段之電路機板圖、初步概念設計圖確認後,導入熱流分析,有助於減少在測試與改進階段時,因散熱問題而重新設計之機率。
2.概念發展階段之初步概念設計圖確認後,導入材質評估,有助於減少在測試與改進階段時因成本、製造及環境規範問題而重新設計之機率。
3.細部設計階段之初步機構設計圖確認後,導入模流分析,有助於縮短因射出成型問題而測試與改進之時間,以及評估協力廠能力。
二、組織方面
1.轉變為輕型專案矩陣組織,有助於縮短跨部門整合時間,以及提高人員對產品的負責度。
2.成立機構支援單位,專責於熱流、模流分析及材質評估,提供更多元的解決問題的資訊,進而提升開發品質,故加快產品開發流程速度。
Most IT industries have run their companies with ODM business type in Taiwan. In order to gain more profit, gradually they have changed the strategy from derivatives existing product platform and incremental improvements to existing product to new product platform development. An ODM company wants to make better profit, it must has confident to fulfill each client’s requirement, so the company certainly need to develop a product with speed and low cost. To have these two elements, the most important is to set up the efficient product development processes and organizations system. The research uses the case study method to explore these two elements. According to a semi-structured interview and information gathering of a networking industry ODM company, A Technologies Inc., the efficient product development processes and organizations system has speeded up new product platform by 32%, derivatives existing product platform by 22%, and incremental improvements to existing product by 25%.The research find out the reasons of the efficient product development processes and organizations system is more effectual. The research divides into two topics:
1.Product Development Process
(1) After primary check of concept circuit board diagram and design during the concept development, thermal analysis discovers the over-heat problem. In order to lower the chance of redesign during the testing and refinement.
(2) After primary check of design during the concept development, material analysis will lower the probabilities of redesign causing by change of cost, manufacturing and environmental causes during the testing and refinement.
(3) After primary check of structure during detail design, mold flow analysis helps the company and designer to shorten the time of model making and process of making improvement. Additionally, it also helps the company to estimate the ability and quality of subcontractor.
2.Organization
(1) Convert to light project matrix organization, in order to speed up the working progress between different departments and also enhance stuffs take responsibility with each project.
(2) Set up mechanical support Dept. for thermal, material and mold flow analysis in order to provide multi solutions for solving problems during each procedure and eventually to advance qualities and shorten the time of developing new product.
