個案公司於2011年面臨電商市場變化快速,業績急速成長,但也面臨到電商平台系統,已無法快速響應市場的需求變化,而個案公司團隊一直以來都採用傳統式的軟體開發方法,並遵循CMMI 規範來完成公司各項專案,顯然此方式已經遇到瓶頸。CTO 意識到若如果不快點想辦法提升技術團隊的效率及品質,技術團隊將成為阻礙公司快速成長的一大絆腳石,在面臨是否繼續沿用傳統開發或改用敏捷開發的抉擇兩難下,在有限的條件下,做出對公司有利發展的決策。導入過程先透過組織變革方式,達到組織敏捷化;再透過流程再造,改變專案流程,訂定作業標準;最後藉由敏捷專案管理,縮短開發時間,提升團隊效率和品質,邁向敏捷成功之路。
本論文採用哈佛式個案撰寫法,包含個案本文及個案教學指引兩部分。個案教學指引對個案中的討論內容做詳細說明,主要議題有組織變革、流程再造、敏捷專案管理,分別就文獻學說及個案分析進行探討,希望藉由實務驗證理論,理論引領實務的方式,讓未來企業若要導入Scrum 時,能夠有足夠能力去評估,並有方法可以依循自行做導入,也能考量企業內部的作業情況來做流程調適,以制訂符合自己公司Scrum 流程的標準作業程序。


In 2011, the eCommerce platform in the case could not correspond to the rapid growth and change of the market, and the RD team did not have enough manpower to complete all the projects based on traditional development way under CMMI regulation. CTO was aware that the RD team would be the bottleneck of the growth for the company. According to limited resource, CTO decided to change the development mode from traditional to agile development. At first, CTO reorganized the RD team to meet the need for agility; then he changed the developing process, made new SOPs, and constructed the team by agile project management. Finally, he got the success on shortening the developing time, and lift the efficiency and quality of development.
The thesis is based on the methodology of HBR case study, including the context and case instruction. The case instruction covers the topics including organizational change, business process reengineering, and agile project management, with academic literatures and case analysis. This thesis helps business to assess its own ability and environment to introduce SCRUM process and make SOPs with theories and practical experience.
