自2018年中美貿易戰爆發以來,以及2020年新冠肺炎疫情的全球影響,國際不斷電系統領導品牌公司(以下簡稱C公司)面臨了關稅增加、供應鏈斷裂和原材料價格上漲等挑戰,導致產品毛利率急劇下降。為因應這些挑戰,C公司採取了多項策略,包括建置菲律賓工廠、價格調整、產品組合優化、供應鏈轉移等。其中,突波保護器插座產品線本是公司極具潛力的明星之星,但隨著市場的變化和成本的上升漸漸喪失市場的競爭優勢,相較其他持續穩定成長的不斷電系統產品線,突波保護器插座團隊該如何在公司整體策略規劃下重新檢視產品核心競爭力,如何在混亂的市場中找到屬於自己的產品競爭優勢?
本研究以哈佛個案方式進行分析討論,其主要討論的議題包含透過價值鏈分析,識別出企業內部需要改善的關鍵環節,並制定了相應的策略來提高獲利能力;產品研發策略運用模組化設計來鞏固研發核心競爭力,並在供應鏈管理方面做出調整以應對市場不確定性;同時,持續菲律賓廠的投資和擴建,以因應去中國化趨勢,並結合競合策略來應對供應鏈的重組,重新找回提升獲利的商業模式。


Since the outbreak of the U.S.-China trade war in 2018 and the global impact of the COVID-19 pandemic in 2020, the world's leading brand company in Uninterruptible Power Supply systems (hereinafter referred to as Company C) has faced challenges such as increased tariffs, supply chain disruptions, and rising raw material prices, leading to a sharp decline in product gross margins. In response to these challenges, Company C has adopted several strategies, including establishing a new factory in the Philippines, adjusting selling prices, optimizing product portfolios, and improving supply chain integration. Among them, surge protector products were initially the company's promising star, but with changes in the market and rising costs, they gradually lost their competitive edge in the market. In contrast to other product lines that continue to grow steadily, how should the surge protector team reconsider the core competitiveness of their products under the overall strategy of the company and find their own product competitive advantage in the chaotic market?
This study analyzes and discusses the issues primarily through a Harvard case study approach. These issues include identifying key activities within the company for improvement through value chain analysis and formulating corresponding strategies to enhance profitability. Product development strategies utilize modular design to consolidate core competitiveness of research & development and make adjustments in supply chain management to cope with market uncertainties. At the same time, continued investment and expansion of the Philippines factory are pursued to respond to the trend of de-Sinicization, and a coopetition strategy is employed to address the restructuring of the supply chain, thereby rediscovering a business model that enhances profitability.
