個案公司初期是以製造生產棉球起家,草創初期以家庭工廠進行生產,發展至今,已成為國內具規模之醫用耗材公司,在營運穩定成長的動力下,擴充至四個具規模生產廠區。由於個案廠區分散,導致資源整合不易的困境,個案總經理如何成功說服董事會投資近2個資本額興建廠房整併廠區?主要憑藉本業基礎資源的競爭優勢,並於內部進行調整組織和管理系統,使整體建廠專案及遷廠過程得以完成。
本研究以哈佛個案教學方式進行,包含個案本文和教學指引兩部分,透過個案導讀與研究分析,探討領導理論、資源基礎理論、專案管理及組織變革等議題,希望能夠對國內醫療相關產業在抉擇擴廠的重大決策前有所助益,使經營者在企業整併過程中,對於內部組織的調整與員工調適有較通盤的考量與規劃。
The case company began its initial business by manufacturing cotton pellets in the family factory and has become a large-scale domestic medical disposable device enterprise now. With steady growth of operation, the company has expanded its production areas to four large-scale sites. Due to the decentralization of the factory sites, the company eventually was put to a difficult position regarding resource integration. How did the company’s general manager successfully persuade the board of directors to invest close to 2 capital amounts to build a new plant? It is mainly relied on the competitive advantages of the industrial basic resources and with the integration of the existing internal organization and management system, so that the overall plant construction project and the relocation process were completed.
This study is conducted by Harvard case teaching method, including two parts of individual case text and teaching guide. Through case introduction and research analysis, this study discusses some issues including leadership theory, resource-based theory, project management, and organizational change. It is hoped that this study could be helpful to the domestic medical-related industry while companies making major investment decisions of plant expansion and to let the executives have more comprehensive considerations and plans in the process of enterprise consolidation according to the adjustments of internal organizations and the employees.
