精實生產是依靠內部的改善來健全企業體質，消除生產製造過程中所產生的 各種浪費並提升生產效率，藉著持續不斷地改善與管理，提升企業競爭力。惟其 理論架構，於實踐過程中有諸多待克服之困難，亟需深入之個案分析與驗證。本 研究係以個案研究法，以客觀立場，長期觀察個案公司精實生產系統，自導入、 推動策略研擬、活動執行與調整、浪費排除、效果評估等流程，並佐以個案公司 關鍵決策者之深入訪談，歸納出本論文之結論。本研究對象是以在大陸設立的變 壓器製造工廠為例，該生產模式是屬於「勞力密集」的「少量多樣」生產模式， 藉由探討精實生產系統之引導步驟及策略，協助工廠改善體質，重新塑造並提升 企業文化，並配合精實生產管理技巧和改善經驗，探討導入精實生產之成效，以 協助企業落實顧客滿意、持續改善、尊重人性之長遠思維模式，塑造適合企業本 身之獨特文化，提供企業導入精實生產前之決策參考。本研究發現:1.透過個案 研究探討，找出適用的生產力改善方法，可塑造現場持續改善的文化動力。2.藉 著生產力改善圈，可減少員工對於新生產模式的排斥性，強化精實生產的效益。 3.對於很多有意導入精實生產模式的產業，應提供「喚起現場員工執行意願」的明確辦法。推動工廠由內而外，由下而上改善升級的另一種導入模式。

Lean production is to rely on internal improvement to improve the enterprise's physique and reduce production costs. Through continuous improvement and management, it can effectively eliminate all kinds of waste generated in the manufacturing process to reduce costs and enhance corporate competitiveness. However, in its theoretical framework, there are many difficulties to be overcome in the process of practice, and in-depth case analysis and verification are urgently needed. This research is based on a case study method, an objective standpoint, long-term observation of the company's lean production system, self-introduction, promotion of strategy research, activity implementation and adjustment, waste elimination, effect evaluation and other processes, and it is accompanied by the key decision makers of the case company The in-depth interviews summarized the conclusions of this thesis. The object of this research is an example of a transformer manufacturing factory established in the mainland. This production model is a "labor-intensive" "small and diverse" production model. By exploring the guiding steps and strategies of a lean production system, it helps the factory improve its physical fitness. Reshape and enhance the corporate culture, and cooperate with the lean production management skills and improvement experience to explore the effectiveness of the introduction of lean production to assist the company in implementing the long-term thinking model of customer satisfaction, continuous improvement, and respect for human nature, and create a unique culture suitable for the company itself , Provide reference for decision- making before the enterprise introduces lean production. The findings of this study: 1. Through case study and discussion, to find out the applicable productivity improvement methods can shape the cultural motivation for continuous improvement on site. 2. With the productivity improvement circle, employees' repulsion of the new production model can be reduced, and the benefits of lean production can be strengthened. 3. For many industries that intend to introduce a lean production model, a clear method of "arousing the willingness of on-site employees to execute" should be provided. Another import model that promotes the factory to improve and upgrade from the inside out and from the bottom up.
