本研究目的為藉由產業分析，瞭解我國傳統製鞋產業現況及未來發展趨勢，並希望達到下列研究目的：
1.提供有效改善交期時間之國內企業個案研究。
2.提供強化供應商遴選之國內企業個案研究。
3.探討我國製鞋產業交期管理轉型方式之成功關鍵策略。
4.藉由產業分析了解目前我國之製鞋產業現況與發展。
　　本研究採取哈佛大學商學院所倡之個案研究方法，對目標企業進行深度訪談以及資料蒐集，研究方法之重點以個案公司之訪談資訊與各項資料搭配進行分析。
本研究所得之研究結論。專業功能性氣墊鞋製造商老牛皮國際股份有限公司之交期管理與轉型之關鍵策略包括：
1. La New於2006年11月決定要同時備料、同時試穿、同時安排逆向排程交期。
2. 再往前提前備料，成品的請購單接續採購備料，將材料採購單、審核材料採購單、La New採購備料，這三項同步進行。
3. 2007年4月，La New更導入了對暢銷和熱門商品的預估，進行安全庫存備料。
4. 預期規劃方面，因應現有產能的配置和接單變異，新品必須提早購料，以逆向排程確認並且跟催每一階段各相關單位所應完成的時間；舊品方面則是令營業單位依據銷售量和安全存貨量之間關係，提早下成品請購單。
5. 爲了改善在越南、大陸和台灣國內外鞋廠的延誤狀況，加強供應商的預測工作。
6. 導入免驗制度，也就是供應商品質管理制度，另供應商擁有自檢自驗的能力。
7. 交期轉型專案實施後，供應商各項交期縮短平均約30-80天。國內皮料改善日數約為30天，而國外皮料改善日數可高達76至90天。
8. 原本的210天交貨時間縮短為50天。
9. 交貨遲延率由原本之23.03%改善為17.66%；重大交貨遲延率由原本之24.24%改善為13.54%；遲延件數率由原本之35.15%改善為26.74%；平均遲延天數由原本之3.41天改善為0.86天。
10. 被市場退貨率從原本的0.35%降低為0.21%，低於專案實施後之La New的平均退貨率0.22%。
11. 嚴格落實供應商的稽核篩選和評估和輔導，La New可以逐漸從SQM轉型成稽核和輔導的角度。

The purpose in this research is on providing a local case about lead-time management strategy of the footwear industry.
Case study is the study method this research adopts, by way of face-to-face interview several times and information collection between the periods of research.
Base on above, this research identify the conclusion about key business skills of La New company is shown as below,
Lead-time management strategies:
1. La New made a decision about prepare material, do fittings and arrange lead-time at the same time in November 2006.
2. To make the order before prepare material.
3. To establish the expectation system of popular products and prepare material for safety stock.
4. As we expect, there are 2 solutions for production capacity and variety of order in new products and old products.
5. Enhanced the forecast ability of supplier to improve delay of production in Vietnam, China and Taiwan.
6. To establish Supplier Quality Management system and made supplier do the quality test by themselves.
7. After the lead-time project, the average lead-time of supplier is reduced between 30 and 80 days. The improvement of lead-time is 30 days in domestic material, 76~90 days in overseas material.
8. The time of delivery is reduces from 210 days to 50 days.
9. The delay ratio is improved from 23.03% to 17.66%, the critical delay ratio is improved from 24.24% to 13.54%, the delay amount ratio is improved from 35.15% to 26.74%, the average delay days are improved from 3.41 days to 0.86 days.
10. The return goods ratio is decrease from 0.35% to 0.21%, lower than the average return goods ratio of La New is 0.22%.
